The Opportunity

A regional health insurer engaged Emergent Software to bring structure and alignment to their enterprise AI adoption. With a large employee base and a complex operating environment, the organization depends on strong coordination across business units to deliver consistent, high-quality services to its members. 

Interest in AI had been building across teams, with early experimentation already underway in several areas of the business. Leaders recognized the potential for AI to improve operational efficiency, enhance employee experiences, and create new value for members. At the same time, this growing interest introduced a new challenge: how to ensure these efforts were aligned, intentional, and connected to a broader organizational strategy. 

Rather than allowing AI initiatives to evolve independently within individual teams, leadership identified an opportunity to take a more coordinated approach. They wanted to establish a shared understanding of how AI could be applied across the business, define clear priorities, and create a framework that would support both near-term action and long-term adoption. 

Equally important, employees across the organization were beginning to ask what AI would mean for their roles and how it would be used in practice. Leadership needed a clear and consistent way to communicate direction, ensuring that teams could move forward with confidence while maintaining alignment to organizational goals. 

To support this effort, the organization engaged Emergent Software to lead a structured AI Strategy Workshop. The objective was to bring together cross-functional stakeholders, identify high-value opportunities, and develop a clear, actionable strategy that could be communicated and executed across the organization. 

The Solution

Emergent facilitated a full-day, on-site AI Strategy Workshop designed to align stakeholders, generate actionable ideas, and define a clear path forward for AI adoption. 

The workshop brought together approximately 25 participants, including executive leadership, business unit leaders, and technical stakeholders. The session was intentionally designed to be cross-functional, ensuring that perspectives from across the organization were represented. Participants were grouped in a way that encouraged collaboration between business and technology leaders, creating space for broader, more integrated thinking about how AI could be applied. 

The day began with a baseline session to establish a shared understanding of AI. This included a practical overview of current capabilities, limitations, and considerations for enterprise adoption. With participants bringing varying levels of familiarity with AI, this step ensured that all attendees could engage meaningfully in the discussions that followed and contributed to a common language across the group. 

Following this foundation, participants moved into structured ideation sessions. Working in small groups, they explored how AI could be applied within their respective areas, identifying opportunities to improve productivity, enhance user experiences, and support business growth. Ideas were captured in real time, discussed collaboratively, and refined through group feedback. 

These sessions were designed not just to generate ideas, but to create alignment. By bringing together stakeholders from different parts of the organization, the workshop encouraged participants to think beyond their individual functions and consider how AI could deliver value across the broader business. 

In total, the workshop generated 129 distinct AI use cases. Participants evaluated these ideas through a peer scoring process, assessing both potential impact and feasibility. This approach helped surface the most promising opportunities while also building shared ownership across teams. 

Emergent then applied additional analysis to refine the results, incorporating factors such as implementation complexity, time-to-market, and expected value. The outcome was a prioritized set of ten high-impact use cases, presented in an executive-ready format. Each use case included a clearly defined scenario, an understanding of the potential business benefit, and an outline of what would be required to bring it to life. 

A key insight from this process was that a meaningful portion of the identified opportunities could be addressed using tools already available within the organization’s existing technology environment. This provided a practical and accessible starting point, allowing teams to begin realizing value quickly without requiring significant new investment. 

In parallel with ideation, Emergent guided leadership through the development of an AI Strategy Placemat. This deliverable captured the organization’s AI vision, strategic objectives, key risks, adoption approach, and success metrics in a single, structured framework. 

Because the placemat was developed collaboratively during the workshop, it reflected direct input from leadership and business stakeholders. This ensured that the strategy was not only clearly defined, but also aligned and immediately usable as a communication tool across the organization. 

The Impact

The AI Strategy Workshop provided the organization with a clear, structured foundation for enterprise AI adoption, transforming early interest into a cohesive and actionable strategy. 

One of the most immediate outcomes was the establishment of a unified AI vision. The AI Strategy Placemat gave leadership a concise and consistent way to communicate direction, helping address growing interest across the organization and providing clarity on how AI would be used to support business objectives. 

The workshop also enabled faster and more confident decision-making. By translating a broad set of ideas into a prioritized list of high-impact opportunities, leadership gained a practical starting point for execution. Rather than evaluating use cases in isolation, teams now have a shared framework for identifying, assessing, and advancing AI initiatives aligned to organizational priorities. 

The identification of immediately actionable use cases created early momentum. By focusing on opportunities that could be supported with existing tools, the organization was able to begin exploring AI in a meaningful way without waiting for large-scale investments or complex implementations. 

Equally important was the alignment created across stakeholders. The collaborative nature of the workshop brought together leaders from different functions in a way that does not typically occur in day-to-day operations. This process helped establish a shared understanding of both the opportunities and considerations associated with AI, leading to more coordinated and informed decision-making. 

The engagement also helped build confidence in how AI could be approached at an organizational level. Rather than viewing AI as a series of disconnected experiments, leadership now has a structured framework for evaluating opportunities, managing risk, and measuring progress over time. 

Overall, the workshop positioned the organization to move forward with AI in a more intentional and coordinated way. With a clear strategy, a prioritized set of opportunities, and alignment across leadership, the organization is equipped to translate interest in AI into practical, organization-wide impact.
